Three things that decide whether a Workday programme goes well

Workday is not deployed the way an on-premise HR or finance system is deployed, and teams that treat it as one usually discover that late. Three characteristics drive almost every planning decision, and none of them is a feature.

First, Workday releases twice a year and every customer is on the same version. There are no upgrade projects, which is genuinely a saving — but it converts upgrade effort into a permanent, recurring discipline. Each release needs impact assessment, regression testing of your configuration and integrations in a sandbox tenant, and a decision on which newly available features you switch on. That is a standing commitment in your operating budget and your calendar, not a project line item. Organisations that skip it do not break immediately; they accumulate untested configuration until a release finally lands badly.

Second, payroll is where deployments slip. Core HR configuration is comparatively forgiving because errors surface as awkward processes. A payroll error surfaces as someone being paid the wrong amount. That is why parallel runs are not negotiable: at least two full cycles run in Workday alongside your existing payroll, reconciled employee by employee and pay element by pay element, with every variance explained rather than netted off. Plan the calendar backwards from that, not forwards from the design phase.

Third, Workday is configuration-led rather than code-led. Business processes, security groups and calculated fields cover an enormous amount of ground without custom development, which keeps the platform maintainable across releases. The consequence is that when your current process does not map onto the model, the honest answer is often to change the process. That is a change-management problem wearing a technical costume, and it needs sponsorship from HR and finance leadership rather than a workaround from the build team.

How long does a Workday implementation take?
For planning purposes, 6 to 18 months. A single-country Workday HCM deployment without payroll can complete in roughly 6 to 9 months. Adding Workday Payroll pushes it out because parallel runs need real pay cycles, and a multi-country programme with Financial Management is usually a phased 12 to 24 months. Integration count and data quality move the timeline more than headcount does.
What does Workday implementation cost?
Cost is driven by subscription, scope, country count, the number of integrations and how much history is migrated — not by the licence alone. Two items are routinely missed in budgets: the integration inventory, which discovery almost always finds larger than expected, and the recurring cost of regression testing two releases a year. We produce a five-year total cost of ownership during the assessment so both are visible before you approve anything.
Why does Workday release twice a year, and what does that mean for us?
Workday runs every customer on the same version and delivers two vendor-managed releases a year, so there are no upgrade projects. The effort does not disappear, it becomes recurring: each release needs an impact assessment, regression testing of your configuration and integrations in a sandbox tenant, and a decision on which new features to enable. Budget it as a standing operational discipline, not a project.
How many payroll parallel runs do we need?
At least two full cycles, reconciled employee by employee and pay element by pay element, with every variance explained rather than netted off at total level. One partial run is not evidence that payroll is correct — it only proves the calculation ran. Plan the go-live date backwards from the parallel runs, because compressing them is the most common reason Workday deployments slip late and publicly.
When is Workday not the right choice?
Where deep country-specific statutory payroll matters more than global consistency. If your population is concentrated in India or the Gulf and PF, ESI, Professional Tax, TDS, LWF, WPS or gratuity handling is the hard part, a regional payroll platform will often fit better, sometimes alongside Workday as the global system of record. Workday is also a poor fit for organisations unwilling to change processes, because it is deliberately opinionated.
What is the difference between Workday Studio, EIB and Extend?
An EIB handles straightforward inbound or outbound file-based data movement with no coding. Core Connectors are pre-built templates for common third-party integrations. Workday Studio is the development environment for orchestration and transformation that connectors cannot cover. Workday Extend is for building applications that live inside the Workday user experience. We choose the lightest option that works, because every integration is something you regression-test twice a year.
